Fractional Construction

Operations

You don’t need a full-time operations manager. You need someone who has already done the job, can step in a few days a month, and will build the systems so your company runs the same way whether or not you’re there.

Heartland Operations Group gives small contractors and trade businesses an experienced operations lead on a fractional basis. Cash flow, job costing, billing, subcontractor paperwork, and the processes behind them, handled by someone who has run the back office of commercial construction projects and knows what breaks first.

Sound familiar?

  • You know the jobs are making money, but you can’t say which ones or by how much.

  • Invoices go out late because the month got away from you.

  • Subcontractor insurance, waivers, and contracts are somewhere in email.

  • Every process lives in your head, and you’re the bottleneck.

  • You’ve thought about hiring an office manager but can’t justify the salary yet.

What we do

Cash flow and billing. We build a monthly billing rhythm, track receivables, and keep pay apps and invoices moving so cash comes in when it should.

Job costing. We set up job cost tracking in the tools you already have (QuickBooks, Buildertrend, Smartsheet) so you can see margin by job while there’s still time to do something about it.

AR and AP. We manage what’s owed to you and what you owe, reconcile vendor bills against POs, and keep the books clean for your accountant.

Subcontractor management. We handle subcontracts, insurance certificates, lien waivers, and prequalification so your trade partners are covered and compliant.

Process and systems. We document how the office runs, fix what’s broken, and set up workflows your team can follow without you.

Project paperwork. Submittals, RFIs, change orders, and closeout documents, handled as part of the same engagement.

How it works

We start with a discovery call and a short assessment of where the office stands. From there you get a fixed monthly engagement, typically the equivalent of one to three days per week, with a clear list of what’s covered. You get one point of contact who knows your business, your subs, and your numbers. No onboarding a new employee, no benefits, and no scrambling when someone gives notice.

Who it’s for

Small general contractors, specialty subcontractors, and trade businesses, usually in the $1M to $15M range, that have outgrown doing everything themselves but aren’t ready for a full-time operations hire. If you’re the owner, the estimator, and the office manager all at once, this is built for you.
